The challenge

A growing AI company needed to move beyond loosely connected sources, ad hoc reporting, and AI features that leaned too heavily on unstructured retrieval. The real challenge wasn't "add AI" — it was building an architecture that could understand customers, products, entities, metrics, and definitions in a governed, explainable way, and keep doing so as the customer base grew.

They needed AI answers grounded in known business context, not plausible-sounding text — and they needed those answers to stay fast and reliable as data volumes, tenants, and query load scaled up. The foundation had to prove, explain, and repeat, without slowing down.

What we did

  • Designed the architecture for scale and speed from the start — so query performance and AI response times hold up as data volumes and customer numbers grow
  • Established a clear separation between raw source data, transformed business data, and AI-facing semantic context
  • Built a metadata layer describing tables, fields, business concepts, definitions, and relationships
  • Designed a generalised application data model so business entities are represented consistently — without narrow domain silos that break under growth
  • Created tenant-aware data flows with clean boundaries between ingestion, transformation, cataloguing, and AI interaction, so adding new customers is a repeatable pattern rather than a rebuild
  • Combined deterministic data retrieval with AI reasoning, so answers rest on real tables, columns, filters, and calculations — and can be served efficiently at scale

Why it matters

For AI products, the data model is the product — and it has to scale. Without governed definitions, traceable sources, structured business context, and an architecture designed for speed and growth, AI features become slow, expensive, and hard to trust just as customer demand picks up. This work turned data into a core intelligence layer the product could grow on.
